A single-location fitness operator needed to migrate its member sales and management platform — moving member records, billing information, contract data, and sales history from a legacy system to a new platform without disrupting membership renewals, billing cycles, or the front-desk sales process.
The stakes were straightforward, but the execution wasn't. Member billing runs continuously. Contracts have different terms, rates, and renewal dates. Front-desk staff sell and service memberships every day — a cutover that goes wrong means missed billing, lost member records, or a sales team that can't access the information they need to do their jobs. The operator had the new platform selected and the vendor engaged.
Synergy Execution Associates owned the project. We built the migration plan across four workstreams — Data Mapping & Validation, Billing Continuity, Staff Training, and Cutover Execution — with clear owners, milestones, and a go-live checklist that had to be fully green before the switch was flipped. We coordinated between the operator and the platform vendor, tracked every data validation issue to resolution, and sequenced the cutover to land between billing cycles to minimize disruption risk. Staff were trained and signed off before go-live. A rollback plan was in place if anything went wrong.
The migration completed on schedule. Member records transferred cleanly. Billing continued without interruption. Front-desk staff were fully operational on the new platform from Day One. The operator had a modern member management system, a clean data set, and no membership disruptions during the transition.
Don't wait until you're in the thick of it. The best time to bring in PM support is before Day 1 — when there's still time to plan.
